When you’re investing in something like automation, especially machine vision, the biggest risk isn’t usually the technology, it’s the execution. Because at the end of the day, the goal isn’t to get the system running, it’s to get a system that delivers consistent long-term value.

Adrienne Meyer is a nonprofit executive who has over 2 decades of experience in managing trade associations, membership communities, and standards development organizations with a particular focus on organizations serving professionals in industrial automation. Since June 2025, she has been the CEO of the Control System Integrators Association, CSIA. In this role, she is working to advance the system integration industry by driving adoption of CSIA best practices and certification. Enhancing educational resources, and facilitating connections between SI peers through networking activities. Ms Meyer holds an MBA from the Stephen M. Ross School of Business at the University of Michigan in Ann Arbor, Michigan, as well as the Certified Association Executive designation from the American Society of Association Executives. Founded in 1994, CSIA is a not-for-profit global trade association that seeks to advance the industry of control system integration. The mission of CSIA is to help system integrators build successful businesses and advance the impact system integrators have in industry. Today we talk about system integration in the machine vision industry and what we can learn from CSIA about doing it better. If you’ve ever seen a good project go bad, you know why it matters. So to start things off, tell us a little bit about the unique role that CSIA has in the industrial automation ecosystem in general.

Adrienne Meyer, CSIA

So CSIA, for the listeners that are unfamiliar with it, stands for the Control System Integrators Association. We were started 1994 or 1995. Anyway, we’ve been in business for 30 years now. And you know, since you had talked with me a little bit about your family’s experience and getting into the space. You know, it’s a space where someone with a laptop and a dream can start up a company. And that’s what we found is our original group of members were really great engineers. They knew what they were doing there. They maybe have never run a business before, never had to think about that. So they got together 30 years ago and agreed that working together and collaborating was gonna elevate all of them and create a better industry because they would be running stronger businesses. And so that is what the core mission was and still is of CSIA. We play a unique role because we focus on the business side of system integration, not just the technology. So everybody talks about the technology, cameras, AI, robots, but we focus on how those projects actually get delivered successfully. And when you ask about like the unique role that we play in the industry, you know, in this industrial automation ecosystem, including machine vision, we bring structure, best practices, and accountability onto how projects are delivered.

We help system integrators build companies that deliver projects consistently and profitably, and that in turn creates a stronger ecosystem, better outcomes for end users, and more successful deployments for technology providers, including machine vision.

Yeah, absolutely. As you’re talking through all of those different details, I’m just thinking through my own experiences of Contract negotiation, scope negotiation. Yeah. And I, that’s not even touching on, you know, the financial aspect of all of those things. Yes, there really is a lot and it is kind of amazing. If you wanted to, you know, you could pick up a little AutomationDirect PLC for like $100. The programming software is free and there’s a million different things you could do just with that. Right. But that’s that whole other aspect to it that you’re probably not prepared for that every consultant or freelancer has to experience.

Adrienne Meyer, CSIA

Well, experience, but you build on that knowledge, you build on that experience. And as I’ve been traveling around the country meeting with our integrator members, it has been fascinating because a lot of them have been very intentional, have done a lot of work to figure out how do you get to 10 employees? How do you get to 50? Then how do you get to 100? And what does it take to deliver those bigger projects and serve that wider market? And it’s a series of intentional steps that they’re taking.

Hmm. So you became CEO of CSIA middle of last year after a long run with ODVA, which is also, for those who aren’t familiar with it, I guess we won’t have time to get into that, but another influential organization in the automation space. But yeah, this is a show about machine vision, right? So industrial automation covers so many different areas. In the time that you’ve had with these two organizations, is there an experience with machine vision that comes to mind? An application that you saw, a particular company that you have helped? In that space? Love to hear about that.

Adrienne Meyer, CSIA

You know, as I’m thinking about what I’ve seen in machine vision or what I’ve read about as well, there’s the realm of what you could consider cool applications, and some of it’s cool on the technology side and some of it’s cool on the sociological impact side. And I’ll talk about the former in a minute, but like, we don’t really talk about the latter as much. And I think that we would do a lot of service to filling the pipeline in automation if we really worked on focusing on that. I went to Automation NTH in Nashville in April. And a lot of their work is regarding the assembly and inspection of, I think what they called life-enhancing devices. And so that’s the range of healthcare products that we don’t really even think about this. And they had a demo that they showed me, and I think they’ve had some online as well that I’ve seen that are using machine vision with regard to threading a needle or a cannula. Measuring and inspecting the accuracy of it. And so your listeners are experts in machine vision, so they don’t need me to give them the details on that.

But what I wanted to bring this up is when I think about what is really cool and impactful is that I think we as an automation industry could do so much more to talk about how cool it is to save lives at scale. You know, I just remember standing there looking at this application And wow, there’s thousands of needles that are going through very quickly. And we don’t spend a lot of time as consumers, as humans thinking, hey, you know, is the needle they’re about to stick in my arm— maybe we think about it sterilized. Do we think it’s straight? And machine vision allows us to really consider that and deliver healthcare at scale. That’s cool. I think with regard to like other things that I’ve seen that maybe are cool on a technology side, your audience knows that, you know, it’s not— machine vision isn’t just about inspecting, but it’s moving now into participating in influencing outcomes, which is primarily aided by AI, which makes it less about catching errors and more about preventing them. And I remember reading something about that there was an AI-enabled inspection of EV battery production, where they’re detecting microscopic defects, they’re integrating it over industrial networks, and then they’re feeding directly into the process control loops.

And I think where I then loop this back to CSIA is what’s cool about that is not just the technology, but that it’s a successful project with many layers. That’s where system integrators do their magic.

Josh Eastburn, host

Yeah. And oh boy. And how much of it is invisible?

Adrienne Meyer, CSIA

Your water being clean, you know, like Very, very important. And I think we really should, I mean, I know that companies do this, but like collectively do more work to make sure people are aware that it’s delivered not just, you know, city by city, but more broadly and more efficiently than anyone could do without.

So, yeah. Yeah. Fantastic. So, okay. So you come into CSIA having already a lot of experience watching the industry. But now in the role of CEO. So right off the bat, what are some of the things that you start to notice about problems that technology installers are facing?

Adrienne Meyer, CSIA

Well, the biggest challenges are typically not technical. They are business and process related, which is where we see the impact that there’s poor scope definition. There’s a lack of standardized project execution. We have talent shortages both at the beginning and at the end of the talent pipeline. There’s managing the rapid technology change, not the technology itself, but the fact that it is evolving. And so in this regard, as thinking about your listeners, even highly capable vision systems would struggle if the project framework isn’t solid. So what I’m seeing is that projects fail because of execution gaps, not technology limits. And it’s interesting, CSIA, we put on an annual conference and one of the most popular sessions of our conference is it’s kind of to the ethos of the organization where our members actually repeated back to me. I’ve said this elsewhere, that if you give one idea at CSIA, you get 10 back. And so it’s this sort of vulnerability that you’re giving and you’re getting. But we have this session called Lessons from Touching the Hot Stove, which is based upon some sort of Mark Twain quote. And it was, if a cat touches a hot stove, the cat won’t sit on the hot stove, but it won’t sit on a cold stove either.

So this session is our integrator members coming up on stage and talking about what didn’t go right and how they fixed it and what they learned and how others can help, how others can avoid these mistakes. And I got to go to the CSiA conference last year before I started with the organization. And I recall one of the examples was exactly this. It was project definition, project execution. And if you didn’t have the project scoped right, if you both sides weren’t crystal clear on what was being delivered, that’s where the gaps are. That’s where things can derail.

I think about how different the role of a system integrator is from even my experience as being like a corporate engineer, right? Same technologies, even the same application, but I’m in-house versus external, right? And the type of expertise that you’re developing, right? In-house, you’re refining over a period of years. We understand our process better and better and better and better, right? As an external, you’re looking across all of these hopefully similar applications. But again, that’s up to you, right? That you’re developing that perspective and so many things like that. Yeah. Interesting.

Adrienne Meyer, CSIA

Yeah. Or you may be coming in and doing work on other, you know, where other work has been done. So maybe they aren’t STL or you don’t have to.

Josh Eastburn, host

Yeah. Let’s not forget that part of inheriting somebody else’s mess.

Adrienne Meyer, CSIA

Right.

Josh Eastburn, host

Goodness gracious. Okay. So yeah, I completely agree with that perspective that your business is that process of project delivery, right? I mean, to be fair, people do have proprietary techniques or even technologies, right? In-house things that they might have developed that help them with delivery and things like that. That certainly does happen. But yeah, that’s a really good point. That’s the secret sauce, right? Your ability to deliver that project effectively on time, under budget, all that kind of stuff. And the advancing technology— and I suppose we’ll get into this, maybe getting ahead of myself a little bit, but I do want to talk about what the role of some of these cool technologies that we’re seeing is like, how should system integrators be thinking about that? But when things do go wrong in some of the different ways that you mentioned, obviously that puts a strain on relationships that could be internal or external, right? Within the company or with their customers. What are some of the ways that you see these technical people going wrong in how they manage those relationships?

Adrienne Meyer, CSIA

Uh, kind of three  areas, I would say. Technical teams often focus on solving the technical challenge. You know, they’re kind of blinders on, here’s the one problem rather than looking at the breadth of what needs to be solved. They also under-communicate risks or challenges or delays for obvious human reasons. And I think back to what we just talked about, they assume that the customer understands complexity. So that gap is where the trust can erode. And the conversations I’ve been having traveling around the country, what I’ve seen is that strong integrators recognize that communication is just as important as code or hardware. And one of the things that we do as CSIA, try to help people understand that these project failures can be predictable. You know, you’re seeing the same patterns of scope wasn’t defined, integration complexity was underestimated, there weren’t clear ownership between vendors, testing didn’t fully reflect real conditions. And the documentation was weak or incomplete. And so you get something that works, but it’s fragile. It breaks when conditions change. It’s hard to maintain. And so at CSIA, what we’ve tried to do is build a structure for our integrators so that they have their own infrastructure, can eliminate those failure points, that they have an infrastructure that has structured project phases, design reviews, risk identification. Proper acceptance testing, because the goal is not to get the system up and running, it’s to make sure it runs reliably and keeps running.

Okay, interesting. I’d love for you to say more about that. I know that, um, CSIA also does a lot of education around this, right? But I think if I’m not mistaken, there’s also certification processes that CSIA delivers. And is the goal of those types of programs to, I guess, what’s the right way to say this? Not to put a stamp of approval on an integrator, but to, I guess, give some kind of a guarantee that this particular type of integrator has established this structure, like they know what they’re doing, not just technically, but also in terms of executing effectively. Is that right?

Adrienne Meyer, CSIA

Yes. So at CSIA, we guide integrators to develop a structured, repeatable business approach. That includes clear project lifecycle processes, rigorous scope and change management, a defined customer communication plan, risk identification, the like. And what we have is CSA’s core product is our Best Practices and Benchmarks Manual. It’s been developed through collaborative effort from integrators. We’re working on our 7th revision now. It’s been published for many, many years now. And that emphasizes a structured, repeatable approach that allows integrators— the reason why integrators are successful then is they don’t improvise. They follow proven processes. And that also is super important because what we’re seeing in the industry is that system integrators no longer are just coming in to hook things up. They are acting as system architects. They are thinking about how you need to solve your problems. And especially when you look at, to your listenership, you know, machine vision combined with robotics, AI-based inspection systems, there are lots of moving pieces, integration with MES or ERP. There’s lots of moving pieces often with different vendors and somebody has to come in, make sure it works in a relatable way, a reliable way, relatable as well.

So a good integrator is managing risk across this system. They’re thinking about edge cases. They’re thinking failure modes. They’re thinking long-term support, not just initial deployment.

So how does one get access to this awesome manual, this collection of wisdom?

Adrienne Meyer, CSIA

Yeah. Well, to get involved with CSAA, you would go to our website, controlsys.org. And for integrators and for the ecosystem of companies that support integrators, you can access the manual through joining the organization.

Okay. So you have this collection of best practices and benchmarks. How does that connect to the audit process or the certification process?

Adrienne Meyer, CSIA

Right. So what CSIA does with regard to certification is pretty simple in concept. We help manufacturers identify system integrators who follow these proven structured methods to deliver successful automation projects. And a big piece of that is our certification program. And when you hear certification, you might think testing. It’s not testing to someone’s ability to program a PLC or configure a camera. It’s evaluating how this particular company runs projects, includes project management discipline, documentation, cybersecurity awareness, financial stability, lifecycle support, all the things that determine whether a project actually succeeds long term. I guess one way to think about it is that it’s kind of like ISO, but specifically focused on system integration execution. So it is a deep audit of the entire company related to system integration that evaluates areas like project management, quality systems, other things I’ve mentioned like cybersecurity and financial. And it’s conducted by a third-party professional. So that helps with objectivity. And when a company becomes a CSIA certified member, then an end user knows that they’re selecting a proven partner that has these structures in place that they don’t have to guess whether, you know, there’s a mark of quality there.

And technology’s on the flip side, and you’ve got technology suppliers that listen in. They know that when they’re working with these companies, there’s reduced risk in the deployments and they’re not going to get the 2 AM phone call.

Josh Eastburn, host

Absolutely.

Adrienne Meyer, CSIA

Yeah. That’s the value of it.

Josh Eastburn, host

Yeah. And that’s what I was thinking too about. Because certainly there’s an end user side to this also, right? That’s got to be partly why this certification exists. But I’m going to ask this in a maybe a more fun way. Are there, let’s say, top three, like, red flags if you’re an end user and you’re like, I need somebody to help me install this thing, get this thing off the ground, we just don’t have the expertise to do that? What should they just be running away from?

Adrienne Meyer, CSIA

I would say vague or undefined scopes, a lack of documentation, we talked about documentation earlier, and unrealistically aggressive timelines. If you’re looking at the red flags, that’s what I’d suggest. I’d say that when you’re looking for a system integrator, of course, I’m going to recommend that CSIA is a great resource for end users who are seeking proven system integrators. But in general, what— I mean, CSIA certification is great. What you want is a structured methodology. So CSIA certification gives you the structured methodology, but ask for that, like certified or no, that’s really important. You want someone who has proven experience in similar applications, strong risk management practices, financial stability and the like. So those are all, I would say, the green flags to aim for.

Josh Eastburn, host

I was thinking as a system integrator, I feel like sometimes the source of that, the vague scope or the aggressive timeline might be the end user, right? They’re like, hey, whip this together for us, right? Do your technical magic stuff. And yeah, a good SI knows how to deal with that. But if those are the red flags to look for, what does that look like when it’s the system integrator doing it? Does it sound like a sales pitch? Like, hey, we can get this done for you lickety-split, you know?

Adrienne Meyer, CSIA

You know, not all cases. However, the lowest cost integrator upfront is perhaps not the lowest cost project overall.

Josh Eastburn, host

Bingo.

Adrienne Meyer, CSIA

Think about that. Like if you’re trying to squeeze on the front end, you may have long-term problems that you’re kicking the can down the road for. And yeah, I think that wise end users will look at the scope of everything that they want to achieve. And really this is the direction integrators are really working now to be a partner, to be there to help you think broadly about your problems and what you want to solve. And so if you do treat integrators like a commodity, you may not get the best result. So I would encourage end users to look for proven integrators that they can build relationships with, and that helps raise, elevate the entire industry.

Mm-hmm. Mm-hmm. Agreed. 100%. I noticed one section of the website, the Industrial Automation Exchange, and I’m not familiar with exactly what the services are. Please tell me.

Adrienne Meyer

So especially as you’re thinking about machine vision professionals, The Industrial Automation Exchange is a portion of what CSIA delivers. It’s a powerful tool that’ll help end users find qualified system integrators. It also allows end users and system integrators to find partner members as well, or the ecosystem of device manufacturers, software suppliers, and the like that support system integrators. The cool thing about the exchange is it’s a little bit like, you know, Zappos. You can sort for, okay, I need someone who has expertise in machine vision, or I need these products for machine vision. You can filter by industry and geography and certifications. And I’d say for machine vision professionals, it’ll connect technology providers with implementation experts. And it helps end users quickly identify trusted partners. Who do I call? You can go there and you can find a large list with a lot of details to help you sort who can help you in the area, in the industry that you’re looking for.

Josh Eastburn, host

Yeah, just that particular cross-section that meets what you need and where you need it and all that. Yeah. Okay, great. So we’ve talked a lot about the business side, the process side, but I do want to touch on the technology side a little bit as well because, I mean, it is evolving so quickly, I think, particularly in our industry in machine vision. How should system integrators be thinking about that? I think on the one hand, maybe the anti-pattern, right, what you would not recommend would be, oh yeah, think about your technology as your secret sauce, right? This is what’s going to help you win in the market. Nobody else has the technology that you have. Patently not true in most cases, particularly for newer SIs, right? Maybe more mature ones have developed some IP, but how should they be thinking about, you know, evolving technologies? Is it advantageous to be learning about the latest and greatest and adopting that? If not, what is the posture that we should take towards all of that?

Adrienne Meyer, CSIA

Really interesting question. I think I married into a long line of engineers and my father-in-law is a civil engineer and he like From day one that I met him to now, he’s in his 80s and he maintains technology is a tool. And I think we need to continue to maintain that as it’s one of the many tools in our bucket. It’s the biggest tool and the most important one, but we have to always keep in mind what is the problem we’re trying to solve and then work with the technology to adapt to that. So our membership, we just had our conference a month ago. Super hungry for learning about AI, trying to figure out how to implement, stay on top of technology to both implement it for their end user customers and also manage their own businesses. Then also with regard to the system integrators, we had a session at the conference that was solely focused on the data center opportunities because that, you know, kind of as you’re looking at the whole of technologies, that’s a portion of it as well. But I think that, yeah, you’ve got to find this right balance of keeping the problem that you’re aiming to solve first and foremost.

Adrienne Meyer, CSIA

Because as you said, you know, there’s, unless you’re a behemoth, you may not have the IP there. We had Dan Heath, who is a business psychology thinker, speak at the conference. And he spoke about his latest book, Reset. I’m going on a tangent here because one of the things he talked about in this book, which I own somewhere that I need to read now that I have it in my hot hands is you always want to think, what’s the goal of the goal? You have this long story about some sort of customer service survey that was done, but then they were badgering someone to get the survey done without really considering the needs of the customer and how that impacted the interaction with the customer. And so I’d say, what’s the goal of the goal of the technology then? Like, what are you using it for? What are you doing with it? And if you keep that in mind, I think you’re going to land on the right side of where you need to go with it.

I like that. I think a lot of our listeners will be able to relate to that also, probably from having made the mistakes ourselves of like, this is so exciting. Have you seen this new shiny? It is new and it is shiny.

Adrienne Meyer, CSIA

I’ve seen a lot, you know, a couple of decades in industrial automation. I’ve seen a lot of people see a lot of shiny things. And if you can just figure out, well, you know, that’s great for your hobby, but does this help solve your customers’ problems? That’s a different question. Yeah.

Josh Eastburn, host

And you can catch yourself on that. Certainly if you’re an end user, you should be able to catch the technical partners that you’re working with on that. If they’re like, hey, this is the latest and greatest and you can have it, there’s still more that we need to talk about to justify that decision, right?

Adrienne Meyer, CSIA

Yeah.

Fantastic. If you could end on just one piece of advice, one big takeaway from our conversation, what do you think that should be?

Adrienne Meyer, CSIA

That’s, I think, aligned with just what we said. Great technology doesn’t guarantee a successful project. Great execution does. So we exist as CSIA to ensure that execution is consistent and scalable and reliable across industry. And so that when you’re investing in something like automation, especially machine vision, the biggest risk isn’t usually the technology, it’s the execution. And working with an integrator that is— follows proven structured practices, ideally CSIA certified, is one of the best ways to reduce the risk. Because at the end of the day, like, and I think as I said before, the goal isn’t to get the system running, it’s to get a system that delivers consistent long-term value.

Yeah, I definitely recommend going on there. We’re on LinkedIn as well. We post a lot of information on LinkedIn. We have our conference each year. We often go to various industry events and what I recommend is go onto our website because we have monthly webinars that you can join in on, learn a little bit about CSIA. There’s often a topic that’s of interest to industry, whether it’s a specific technology or a way of doing business, and it’s a great way to get a flavor of what we do. Well, this has been great. And yeah, it’s so cool how the system integration industry has the breadth of businesses from the mom-and-pop sort of businesses that have multiple generations to, you know, huge billion-dollar companies and everywhere in between. And so it’s hearing all of their stories as I’ve been in this role has just made it really cool. And You know, if I can put it a little aside, the CSIA community are really cool group of people. When I’ve come to the conference the first time, I was like, oh my God, you guys are amazing. They’re just warm and open and they like really work to make sure that they’re elevating the whole industry.
